Start with the work, not the tool

An AI tool can produce a draft quickly while leaving the organisation with more checking, unclear approvals and disconnected records. A useful intervention begins with the whole workflow: the trigger, the information, the decision, the hand-off and the person responsible for the outcome.

Human–AI Workflow Optimisation brings process design and human-in-the-loop governance together. We examine whether AI should assist, prepare an action for approval or execute a bounded task. Some decisions should stay entirely with people, and some process problems need no AI at all.

Human decision rights and AI execution

People retain ownership

Named people set objectives, approve access, assess consequential decisions, handle exceptions and decide when a pilot should stop. A model’s confidence does not confer authority.

Agents work within permission

AI may classify, retrieve, summarise, draft or carry out an approved action within defined limits. Access, allowed tools, approval thresholds and escalation routes are specified before execution.

For each step, record the inputs, permitted outputs, accountable owner, approver, prohibited actions and evidence required. Actions such as an external message, record change or financial commitment need an explicitly agreed authority boundary.

Test a bounded workflow with agreed systems and authorised data. You receive a pilot specification, integration design, evaluation cases, operating instructions and a fallback plan. Deployment depends on access, technical feasibility and your acceptance criteria.

4. Governance, Measurement and Continuous Improvement

Review performance and oversight after implementation. You receive a measurement plan, exception review process, control register and prioritised improvements. Scope and review frequency are agreed; no price or outcome is implied before discovery.

Our method: from the current process to a controlled pilot

  1. Map the AS-IS process. Follow a real item from request to outcome. Establish volumes, delays, rework, dependencies and the current human effort.
  2. Classify tasks, decisions and risks. Separate information handling from judgement and execution. Identify sensitive inputs, affected people and the consequence of a wrong action.
  3. Design the TO-BE delegation. Assign an owner and choose human-only work, AI-assisted work, approval before execution or bounded execution with escalation.
  4. Implement a controlled pilot. Set permissions, representative tests, approval gates and stop conditions. Begin with synthetic or suitably minimised data where practical.
  5. Measure the whole workflow. Compare quality, lead time, cost-to-serve, exception rate, human oversight burden and user outcomes with an agreed baseline.
  6. Adjust before expanding. Review failures and staff feedback. Retain, revise or stop the pilot according to evidence; widen permissions only after explicit review.

Define success before building

We agree the unit of work and a comparable baseline period. Faster drafting is useful only if accuracy, review effort and the final outcome hold up.

  • Quality: acceptance rate, error severity and rework per completed item.
  • Lead time: elapsed time from request to accepted completion, including queues.
  • Cost-to-serve: staff time, model and tool costs, integration support and correction work.
  • Exception rate: the share of items needing escalation and the reasons.
  • Oversight burden: review time, interruptions and unresolved approval queues.
  • User outcomes: task completion, accessibility, staff experience and the outcome the service is intended to support.

Targets are hypotheses until measured in your context. We do not publish invented percentages or guarantee savings.

Governance, data and security by design

Before a pilot, agree data access and retention, supplier responsibilities, the operating environment and the review needed for the intended use. Use the least access necessary and document what may leave your systems. Keep credentials outside prompts and public documentation.

No. The diagnostic starts with your process and constraints. It may recommend conventional automation, better task ownership or a human-only process.

Can we keep our existing systems?

We start with your current systems. Integration depends on authorised access, available interfaces, security requirements and feasibility; we do not assume that systems must be replaced.

Will AI make decisions about people?

The starting point is clear human accountability. Any proposed use affecting people needs explicit assessment, suitable specialist review and meaningful oversight before deployment.
